ACME Pump Company Case Study

The Problem:
ACME Pump Company is spending over 7 million a year between inbound and outbound shipments. Additionally they are recording losses of over $36,000 in emergency shipments. The logistics costs are too high and must be reduced to ensure both short and long term stability due to long distances traveled between locations.
Analysis:
* Furthest outbound shipment York PA to Savannah, GA (667 Miles) * Furthest inbound shipment Greensboro, NC to York PA (402 Miles) Outbound from Scranton, Pennsylvania: * Negotiated Previously: One-way truckload rate of $4 per mile and a 45% discount off of class rates with a regional LTL carrier. A Fuel Surcharge of 20% was negotiated for both LTL and TL Shipments.
Suppliers/Inbound Freight: Richmond, Virginia * Pumps consist of a casting and a few internal components and an electric motor * Raw pump castings that are purchased from suppliers are made of iron and shipped LTL class 60 * Many of the internal components are class 85 * ACME places orders with suppliers every day, picked, packed and shipped within two days. * Main suppliers are essentially shipping to ACME on a daily basis. * ACME suppliers provide exceptional quality but the suppliers are about 25% the size of ACME * Pump Gutts, Inc – Richmond, Virginia * Average Order Size – 1900lbs Material Valued at $17,500 * FOB, Shipping Point, Prepaid. * LTL Carriers are used for the vast majority of inbound shipments from Pump Gutts. * Fly overnight UPS or Fedex * 100 pounds each, 2 times a week $3.50 per pound.
Suppliers/ Inbound Freight: Greenville, SC: * Purchase raw casting from a casting supplier. * Amalgamated Casting located in Greenville, South Carolina * Average Weight of order/shipment is approximately 5,000 LBS * ACME purchases castings FOB, Shipping Point Suppliers/ Inbound Freight: Greensboro, NC: * Industrial Color supplies paint to ACME. * Powdered form in plastic lined, corrugated boxes. * Purchased FOB Shipping Point, Pre-paid, and billed and ships at class 60 * Industrial Paints is billing ACME $450 for each shipment. * Average shipment is 1,000Lbs per day. * ACME Purchasing department questioned Pump Gutts and Amalgamated Casting about transportation expense a couple years ago, both suppliers estimated that just 5% of the purchase price was being charged to cover transportation expense and built into the price of the product. At the time ACME seemed satisfied * Last two years have seen logistics costs at ACME increase at an unacceptable pace. Taking this information into consideration, two models were built to understand the costs of transportation. Logistics costs are way too high. Roughly 7 million/year is being spent on transportation, which is a bottleneck for company expansion. ACME is having forecasting problems due to the fact that airfreight is being sent twice a week for emergency components that is by no means cost effective. The long distance between suppliers and the factory in York seems to be the core issue that is jacking up transportation costs and incurring problems. It seems like there is a lack of communication between suppliers, transportation managers and the factory in York, PA. Creating a Lean, sustainable supply chain that is beneficial to all parties is the objective. Recommendations: Short and Long Term

(Short Term Solution #1) * Pump Gutts is costing ACME $36,400 annually (emergency air freight) which is essentially a complete loss of two truckloads worth of material. ($17,500*2) To mitigate this, ACME should warehouse extra finished components in York, PA and “buy emergencies” when needed. This could be done by sending a TL shipment from Pump Gutts to keep a stock of these needed parts. This is essentially having a “warehouse within a warehouse” (Short Term Solution #2) * Due to the high costs of transportation the dunnage should be reduced to optimize the way the product is packed. An analysis would have to take into consideration the # of defect products, damage from transportation, cost of packaging material and possible implementations with cost savings. New suppliers could then be targeted once we have the information to find a competitive price. Recycling dunnage to re send to suppliers could build a stronger relationship between the two parties reduce materials cost. (Short Term Solution #3) * Ship full truckloads to Savannah, GA. Shipping full truckloads to this location will have several benefits. 1. Savannah is the furthest outbound shipment and the route passes through other outbound locations. If a different outbound location needs extra product, the truck may be able to drop them off. 2. This full truckload can pick up anything else needed on the back haul (stop off), possibly the items that are being Gutts. This will help reduce the $36,000 a year incurred from the emergency air shipments and eliminate deadheading for the drivers.

(Long Term Solution #1) * In order to better the relations with the outbound we recommend finding a partner who can take a back haul from each outbound shipment to negotiate a better rate and better relationship with the shipper. We project a 10% decrease. As seen in the module below an annual savings of $462,290 will be saved with a 10% discount from a backhaul partner. (Long Term Solution #2) * Long Term a contract should be negotiated to utilize boats to ship freight to savannah Georgia. Both the York, PA and Georgia locations are on the water and a port-to-port rate will be determined. Ocean freight is historically cost effective, reliable and timely. Negotiating the right contract and conducting a cost-benefit analysis is key. Shipments from Greenville could also use ocean freight to ship to York because it is the furthest distance from the factory and relatively close to the ocean.

(Long Term Solution #3) * Long Term build another plant near Raleigh, NC. This is a prime area to locate a factory for ACME. Using this as a central hub for shipments both inbound and outbound will over time reduce fuel costs associated with being 500 miles away from select suppliers. Most suppliers are 25% smaller then ACME, so being closer to them will help vertically optimize the supply chain by reducing the costs on the supply side, which will translate back to ACME over a long period of time.

Key Performance Indicator: Transportation Cost
The most beneficial metric to measure how successful the implementation can be is transportation costs. Historical data should be plotted out against the new costs of transportation from the implementations. From here modifications can be made the effect of each implementation can be measured from a dollar standpoint. Supply Chains should become leaner over time theoretically and this problem should be attacked on a daily basis. By reducing the transportation cost for both inbound and outbound shipments both parties. Annual Savings from Implementation

The leader of the expedition, Sir Ernest Shackleton, had planned to sail his boat to the coast through the Weddell Sea, which bounded Antarctica to the north, and then march a crew of six men, supported by dogs and sledges, to the Ross Sea on the opposite side of the continent (see Exhibit 1).1 Deep in the southern hemisphere, it was early in the summer, and the Endurance was within sight of land, so Shackleton still had reason to anticipate reaching shore. The ice, however, was unusually thick for the ship’s latitude, and an unexpected southern wind froze it solid around the ship. Within hours the Endurance was completely beset, a wooden island in a sea of ice. More than eight months later, the ice still held the vessel.
