Складские бизнес-процессы
В настоящее время очень модно стало покупать готовые программные продукты с некими «волшебными программами», способными, по словам их авторов, автоматизировать складские бизнес-процессы, по принципу:
«купил, поставил и заработало». Многие верят и покупают. улыбаются. Но, к сожалению, не только на словах, но и на деле, такое очень часто бывает. Знаю из собственной практики общения с подобными бизнесменами.
И вот для того, чтобы у вас не было какихлибо иллюзий по поводу того, что автоматизировать склад легко и просто, для тех, кто сомневается в том, что он отлично знает, что такое автоматизация складских процессов и для тех, кому интересно узнать прочие мнения на данную тему, как раз и написана эта статья.

С другой стороны, понять их тоже можно.
Кому хочется, например, «нырять с головой» в такую науку как логистика, постигать, как она работает изнутри или платить, и возможно зря, различным «советчикам» в данной области, рекомендующим принимать разные, не всегда популярные, решения для вашего бизнеса.
Намного же проще найти в интернете красивую картонную коробку с флешкой и инструкцией по эксплуатации внутри под названием WMS, заказал, привез, поставил и, вроде бы, нет проблем. Но сказок, как известно, в бизнесе не бывает и очень скоро выясняется, что программа, на самом-то деле, «хорошая», но для того, чтобы она, заработала, нужно сделать еще «кое что».

А для начала термины и определения.
Итак, что такое WMS?
WMS – это автоматизированная система управления складскими бизнес-процессами. Другими словами, WMS – это инструмент, при помощи которого можно формализовать выполнение складских бизнес-процессов таким образом, чтобы обеспечить синхронное изменение реальных процессов на складе одновременно с изменениями в данных бизнес-процессах.
То есть получить возможность при помощи настроек в АРМе пользователя непосредственно влиять на реальные процессы, происходящие на складе».
С точки зрения IT – информационных технологий, WMS может быть частью КИС (на одной платформе с КИС) или быть отдельным блоком на отдельной платформе и обмениваться данными с другими программами, входящими в общую КИС, при помощи соответствующих блоков синхронизации.

А это всего лишь:
а) разработать оргструктуру управления компании, б) описать все бизнес-процессы;
в) подобрать и обучить персонал под данную структуру;
г) настроить работу всех подразделений под данные бизнес-процессы;
е) разработать и внедрить систему мотивации персонала;
ж) формализовать документооборот; короче, перестроить весь бизнес заново, а потом уже «ставить» в соответствующую КИС (корпоративную информационную систему) вышеуказанную флешку, и тогда уже точно всё заработает.

Есть множество ошибочных определений термина «WMS», такое, например как:
«WMS – это система управления складом».
На самом деле, это совсем не так. WMS – это всего лишь инструмент (программа), при помощи которой можно автоматизировать некоторые складские бизнес-процессы.
То есть это всего лишь один из множества блоков (частей), некий «автоматизатор», который входит в общую систему управления складом, наряду с другими блоками (например, блоком управления складским персоналом или блоком управления качеством товара на складе или блоком поддержания бесперебойной работы складского оборудования), а, отнюдь, не вся система.
При помощи WMS можно автоматизировать некоторые бизнес-процессы на складе.
Но, как известно, прежде чем «что-то» автоматизировать, это «что-то», как минимум надо сначала описать, и как минимум описать надо правильно.
Таким образом, правильно описать бизнес-процессы — это главное, а выбор инструмента, для их автоматизации — это вторично. Потому что инструмент подбирается под технологию, и ни в коем случае не должно быть, наоборот.
Пойдем от простого. Например, если вы собираетесь открутить гайку, вам потребуется, прежде всего, описание процесса откручивания данной гайки (с каким усилием откручивать, в какую сторону крутить, размеры гайки и прочее). Имея такое описание, на его основании, можно, либо

Автоматизация склада и инновации подобрать соответствующий инструмент из стандартного набора, либо изготовить самому данный инструмент.
Пойти в магазин и купить нужный инструмент, имея описание процесса на руках, очень просто, если в магазине имеется в наличие такой инструмент, при помощи которого уже откручивали эту же гайку или подобную ей, и опять же, при условии, если это будет разовая операция, а не цикличная.
А если подобных гаек нужно будет откручивать много (например, по 1000 штук в день) и данные гайки нужно будет откручивать в неудобных для стандартного инструмента, местах? Тогда вы, возможно, не сможете найти соответствующий инструмент в магазине, и вам потребуется самому изобретать и изготавливать данный инструмент.
Но зато после того как вы получите действительно удобный надежный и эффективный инструмент, вам будет удобно им работать и вы сможете работать наиболее производительно. То же самое и с автоматизацией складских бизнес-процессов. Сначала обязательно грамотное описание процесса, а потом уже подбор удобного инструмента. И тогда работа будет не трудная и эффективная и соответственно стоимость выполнения каждой операции будет минимальная.
Итак, что нужно сделать и в каком порядке для того чтобы правильно автоматизировать склад?
Прежде всего, нужно получить обоснованные ответы как минимум на следующие четыре вопросы и отвечать на них нужно обязательно в нижеуказанной последовательности:
1. Нужно ли вообще автоматизировать данный склад?
2. Если нужно, то при помощи чего его нужно автоматизировать (при помощи WMS или возможно другой системы, возможно не менее эффективной, но более приемлемой для данного склада)?
3. Если, все таки выбрана WMS, то своя или покупная с доработкой?
4. И если, все таки покупная, то какая WMS на данном складе будет работать наиболее эффективно?
Очень часто, некоторые бизнесмены, чтобы «ускорить события» и таким образом
«сэкономить», пропускают первые три вопроса и начинают сразу с ответа на четвертый вопрос.
А в результате все заканчивается тем, что, в лучшем случае, выбирают продукт, который потом потребует значительной доработки, по неоправданно высокой цене, а в худшем, «выбрасывают на ветер» время и деньги на покупку продукта, который вообще не подходит для данного склада.
Очевидно, что покупать программный продукт, в принципе действия которого вообще не понимаешь или понимаешь, но,

еще не совсем хорошо, по меньшей мере, неправильно. Поэтому, для тех, кто считает, что он не понимает в принципе действия WMS и для тех, кто говорит, что понимает, но еще немного сомневается в этом, предлагаю порассуждать на тему того, как устроена WMS и чем она отличается от прочих способов автоматизации складских процессов.
Для того, чтобы разобраться в том, что такое WMS и чем она может быть полезна для того или иного склада, нужно прежде всего обратить внимание на те бизнес-процессы, которые там выполняются.
Как известно, склад – это, прежде всего, процесс, а не потолок, пол и стены с воротами, и практически любой склад как бы «криво» он не работал, можно описать в виде бизнес-процесса в том или ином формате.
Поэтому практически любой стандартный складской бизнес-процесс состоит из следующих основных шагов (бизнеспроцессов II уровня), соответствующих следующим складским операциям (рассмотрим на примере типичного бизнеспроцесса дистрибьюторского бизнеса):
Шаг №1. Приемка товара
Шаг №2. Размещение товара
Шаг №3. Пополнение ячеек

Шаг №4. Комплектация заказов
Шаг №5. Комплектация маршрутов
Шаг №6. Отгрузка
Всего шесть шагов, но сделать их можно с совершенно разной степенью эффективности. И, таким образом, потратить на обеспечение данных процессов совершенно разные деньги (а хотелось бы как можно меньше). Степень эффективности тех или иных складских процессов может зависеть от множества различных факторов.
И это определенно не правильное мнение, когда считают, что: чем больше автоматизации, тем лучше.
А для того, чтобы разобраться от чего на самом деле зависит эффективность бизнеспроцессов, нужно посмотреть на них изнутри по всей структуре, чтобы узнать как можно подробнее, в чем их реальная суть.
Например, процесс: «Приемка товара» напрямую зависит от трёх основных факторов: от количества SKU (Stock Keeping Unit) в товарной матрице данного склада, от периодичности поставок и от способа размещения товара.
Например, салон дорогих автомобилей получает товар один раз в неделю и размещает его в выставочном зале на площади 100 кв.м с максимальным количеством SKU – не более 10 единиц.

В этом случае, даже не смотря на весьма широкие финансовые возможности компании, представляющей известную торговую марку, внедрение WMS никоим образом не только не улучшит эффективность работы данного «склада автомобилей», а будет только мешать его нормальному функционированию, потому что будет практически дублировать «ручную систему» управления данным складом.
Или, например, процесс: «Размещение товара», который в большей степени зависит от способа размещения товара, размера зоны размещения товара и размеров неделимых логистических мест.
Возьмем для примера, склад филиала компании, занимающейся доставкой сборных грузов, площадью 100 кв.м (зоной размещения 30-50 кв.м). Со способом размещения товара — на полу в зоне видимости кладовщика, который может визуально определить оптимальное место размещения груза, учитывая его размеры, вес, скорость оборота по складу, способы упаковки груза и способы его погрузки.
В данной зоне размещения не нужна WMS, которая, не только не увеличит скорость и качество обработки грузов, а скорее наоборот уменьшит эту скорость, за счет выполнения лишних операций, связанных с дополнительной маркировкой и оформлением электронных и бумажных документов.
И, таким образом, в значительной мере, и безосновательно, повысит стоимость обработки данных грузов.
Очевидно, что в целом для бизнеса данной компании, внедрение данной WMSсистемы на подобных складах, только снизит ее рентабельность, но никак не улучшит ни скорость обслуживания ее клиентов, ни качество выполнения складских операций.
Поэтому, например, для подобных складов, больше подойдут не стандартные готовые WMS — решения, которые в огромном количестве сейчас предлагают на рынке, а собственная разработка, работающая с соответствующей степенью автоматизации, и с применением, как ручного управления, так и автоматизированного.
Чтобы сохранить нужную скорость обработки с соответствующим качеством, при низкой стоимости обработки каждого груза.
А вот на более крупных складах, даже в той же самой компании, с площадью более
100 кв м, со стеллажным хранением, WMS, при правильном внедрении, может значительным образом увеличить эффективность процесса размещения и соответственно эффективность работы всего склада.
Так, как, все-таки, правильно определить, нужна автоматизация в зоне размещения или нет?
А здесь все просто. Когда человек физически не может увидеть и проанализировать объемы товара, подлежащего распределению на данном складе, ему нужен помощник

(инструмент), который будет видеть каждую ячейку по степени ее пополнения и автоматически разрабатывать маршрут комплектации товара по каждой ячейке для каждого комплектовщика. Такой инструмент есть и он, как раз и называется – WMS.
Для этой функции «Размещение», WMS, собственно, и была придумана. Кроме того, это базовая функция и к ней как бы «пристегиваются» все прочие функции WMS.
Например, маркировка товара при приемке, нужна только для того, чтобы правильно разместить товар, по оптимальным адресам, для того, чтобы потом его можно было быстро и без ошибок найти в данных ячейках и скомплектовать из них соответствующий заказ.
Таким образом, для получения правильного ответа на вопрос №1: «Нужно ли вообще автоматизировать данный склад?», прежде всего, надо внимательно поглядеть на действующие процессы пошагово и в первую очередь выяснить целесообразность автоматизации процесса «Размещение» по вышеуказанным параметрам.
И если окажется, что автоматизация по процессу «Размещение» действительно требуется, только тогда приступать к анализу информации по второму вопросу: «Если нужно, то при помощи чего автоматизиро-

вать (при помощи WMS или возможно другой системы, возможно не менее эффективной, но более приемлемой для данного склада)?» Какие могут быть варианты ответа на вопрос №2? И почему принято считать, что автоматизировать склад можно только при помощи стандартной WMS?
В процессе практической работы по внедрению различных систем управления складскими процессами, мне приходилось сталкиваться с разного рода системами, которые по своей эффективности работали не хуже чем WMS, а некоторые даже эффективнее.
Например, на одном крупном складе – распределительном центре одной известной retail компании, я наблюдал работу по так называемой «жетонной системе», практически ничего общего не имеющей с WMS.
Вкратце, данная система работает по принципу работы «гардероба: номерок = пальто». Система проста в понимании и позволяет реально минимизировать «человеческий фактор» с применением минимальной электронной автоматизации.
Все оборудование для обслуживания данной системы состоит из магнитных пластин с изображенными на них цифрами, обозначающими номера ячеек и большой металли-

В электронной системе – это несколько документов и несколько отчетов, выполненных в одной программе.
Компания далеко не бедная и вполне способная найти средства для приобретения полноценной WMS, но, тем не менее, на некоторых складах долгое время продолжала использовать «жетонку», которая практически никогда не «зависала» и отнимала значительно меньше времени на подбор и обучение персонала, в отличие от стандартной WMS.
Есть и еще системы, полноценно заменяющие WMS на некоторых складах, но они мало известны и нигде не рекламируются, хотя для определенных складов работают намного эффективнее, в целом и по определенным процессам.
Как я уже писал выше, в настоящее время, большинство «внедренцев» предпочитают продавать готовые «раскрученные» продукты, не вдаваясь глубоко в подробности: откуда они взялись, из чего состоят и насколько они нужны для данных бизнес-процессов.
Это приносит вышеуказанным внедренческим компаниям, быструю прибыль, но реально «приживаются», внедренные таким образом WMS, очень редко.
Чаще всего, возможно, чтобы не заострять внимание на то, что деньги были потрачены зря, такие WMS: либо, переходят в постоянный статус – «доработка», что означает, что они будут постоянно дорабатываться, но так никогда окончательно не доработаются; либо, в статус «плохая», что означает приход периодически очередного «внедренца» с каким нибудь новым «волшебным» продуктом, который очень скоро опять станет
«плохим» и так далее по кругу.
Таким образом, логично предположить, что при принятии решения о выборе продукта, при помощи которого наиболее эффективно можно автоматизировать бизнес-процессы на каждом конкретном складе, нужно, прежде всего:
а) полагаться на мнение специалистов, имеющих не только продавать коробки с готовыми программными продуктами, но и понимающими изнутри: что такое автоматизированный склад и чем автоматизация склада может быть полезна для данного конкретного бизнеса;
б) принимать решение об автоматизации складской логистики только на основании грамотного аудита всей цепи поставок;
в) в процессе доработки бизнес-процессов склада, акцентировать внимание на сопутствующих складским, входящие и исходящие бизнес-процессы («складской бизнеспроцесс не работает сам по себе, он работает только благодаря тому, что что-то в него входит и что-то из него выходит…»);
г) в ходе анализа действующих процессов,

обязательно учитывать специфику каждого шага, каждого конкретного бизнес-процесса, для каждого склада;
д) принимать решения, базируясь только на объективных фактах, и делать выводы, опираясь только на математику и здравый смысл, а не на эмоции и красивые картинки из различных презентаций.
Из моей практики, мне часто приходилось наблюдать, как очень не просто руководителям бизнеса приходится принимать решение о том: покупать ли готовую WMS с неким внедрением или разрабатывать свою, силами штатных программистов, самостоятельно занимаясь ее внедрением?
Прослушав множество презентаций и мнений различных специалистов, обычно руководитель бизнеса начинает перебирать в голове примерно следующие варианты: а) «как было бы удобно заплатить энную сумму (пусть даже и большую) за готовое решение, заплатить за внедрение и навсегда
«вылечить» эту головную боль под названием «не эффективная логистика»
б) «а вдруг ничего не получится и потраченные деньги все равно не принесут ожидаемого результата, пусть лучше штатные программисты поработают (все равно они итак зарплату получают) и не придется ничего покупать и платить пока еще неизвестно за что…»
Таким образом, получается, что, либо ни по первому и ни по второму варианту, так и не принимается твердое решение, либо решение принимается скоропалительно, в связи с тем, что ситуация не терпит отлагательства.
А, в конечном счете, получается, что ре-

шение вопроса, либо затягивается на неопределенный срок, либо принимается неверное решение и компания дружно начинает тратить ресурсы на его отмену и исправление.
Таким образом, очевидно, что проблему автоматизации склада нужно решать пошагово и поступательно от начала до завершения. И любая, так называемая «экономия», связанная с исключением каких либо обязательных шагов, может привести только к отрицательным последствиям.
Цепочка, по которой нужно двигаться, на мой взгляд, должна быть следующей:
1. Аудит логистической системы, состоящий из следующих основных звеньев:
а) закупочная логистика
б) складская логистика
в) транспортная логистика
г) производственная логистика
д) клиентский сервис
е) система учета
2. Реинжиниринг или описание бизнеспроцессов по всей системе «с нуля»
3. Аудит описанных бизнес-процессов, адаптация описанных бизнес-процессов, корректировка выявленных ошибок
4. Выбор системы автоматизации описанных бизнес-процессов и оборудования для автоматизации 5. Подготовка к внедрению (настройка оборудования, подбор и обучение персонала)
6. Непосредственно внедрение выбранной системы автоматизации
7. Обеспечение поддержки текущей работы системы.
Другого, более короткого пути, к сожалению, нет.
