미국 최고의 품질경영상인 말콤 볼드리지 상을 받은 유명한 수화물 배송업체, 페데럴 익스프레스의 사례다. 페데럴 익스프레스는 휴일에 한 아동병원으로 혈액을 배달하도록 주문 받았다. 하지만 배달 날짜가 휴일이었기 때문에 배달 사원은 혈액이 어디에 있는지 정확히 연락 받지 못했다. 그러자 그 사원은 창고로 달려가 문이 잠긴 창고의 담을 넘는 우여곡절 끝에 혈액을 찾아내고야 말았다. 그렇게 함으로써 아동병원으로 혈액을 무사히 배달할 수 있었다. 한 배달 사원의 철저한 서비스 정신이 위급한 상황에 있던 한 어린이의 병을 치료하는 데 도움을 주었고, 페데럴 익스프레스의 이미지에 결정적인 영향을 준 것이다.

미국의 노드스트롬 백화점에도 놀라운 사례가 있다. 한 부인이 세일이 막 끝난 매장을 찾아왔다. 그녀는 세일 기간이 끝난 줄 모르고 한 고급 브랜드의 바지를 세일 가격에 사고 싶어했다. 하지만 그 매장에는 그녀에게 맞는 치수가 이미 다 팔린 상태였다. 그러자 판매 사원은 주변의 매장에 그 바지가 있는 지를 알아보기 시작했다. 인근 지역의 노드스트롬 매장에서 바지를 구하지 못하자, 판매 사원은 경쟁사의 백화점까지 알아보았다. 바로 길 건너의 경쟁 백화점에 그 치수의 바지가 있다는 사실을 안 판매 사원은 곧장 그 백화점으로 달려갔다. 그리고는 정가대로 돈을 지불하고 바지를 구입해 와서는 그 고객에게 세일 가격으로 되팔았다. 물론 이 거래에서 노드스트롬 백화점은 돈을 벌지 못했다. 그러나 돈 대신 고객에게 평생 잊을 수 없는 감동을 안겨 주었다.

서비스 선진 기업에서 이와 같은 사례를 발견하기란 그렇게 어려운 일이 아니다. 하지만 궁금한 것은 도대체 어떻게 하면 이처럼 헌신적인 서비스를 고객에게 제공할 수 있을까 하는 점이다. 이 글에서는 서비스 선진 기업의 사례를 통해 고객을 감동시켜서 다시 찾아오게 하는 서비스를 제공하기 위한 비결을 알아보고자 한다.

1. 진실의 순간을 관리하라

스페인의 투우에서는 투우사와 소가 일대일로 대결하는 최후의 순간을 결정적 순간이라 말한다. 기업도 투우사처럼 한 순간의 서비스가 기업의 이미지를 좌우하게 하는 결정적인 순간을 수시로 맞게 된다. 이러한 상황을 마케팅에서는 진실의 순간(moments of truth)이라 한다. 진실의 순간은 위의 사례처럼, 고객에게 그 기업의 서비스 품질과 고객에 대한 기업의 태도를 극명하게 보여줄 수 있는 기회다. 비록 짧은 시간이지만 진실의 순간이 바로 그 기업의 서비스에 대한 고객의 인식을 좌우하게 된다. 진실의 순간을 흔히 결정적 순간이라고 부르는 이유가 여기에 있다.

진실의 순간은 스웨덴의 마케팅 학자인 리처드 노만이 최초로 제창하였다. 학문적으로 정의하면, 진실의 순간은 고객이 종업원이나 기업의 특정 자원과 접촉하는 순간으로, 서비스의 품질에 대한 고객의 인식에 결정적인 영향을 미치는 상황이라 할 수 있다. 정의에 따르면 고객이 광고를 볼 때나 주차장에 차를 세울 때, 로비에 들어섰을 때, 우편으로 받은 청구서나 문서를 접할 때 등 회사의 자원과 접촉하는 순간이 모두 진실의 순간이 될 수 있다. 하지만 일반적으로 가장 중요한 것은 고객이 종업원과 접촉하는 순간이다.

고객과의 접점에서 발생하는 진실의 순간이 특히 중요한 이유는 고객이 서비스 품질이나 고객 만족도를 평가하는 데 있어서 소위 곱셈의 법칙이 적용되기 때문이다. 곱셈의 법칙이란 단 한번 진실의 순간에서 고객에게 부정적인(-) 인상을 주게 되면 그 기업의 서비스에 대한 전체적인 평가가 부정적(-)인 것이 될 수 있다는 것이다. 다시 말해서 여러 번의 진실의 순간 중에 하나만이라도 제대로 대응이 되지 않으면, 한 순간에 고객을 잃어버릴 수도 있다는 것이다. 예컨대 제품이 아무리 좋더라도 안내원, 주차장 관리원, 전화 교환원 등 일선 서비스 요원 중 한 사람의 접객 태도가 나쁘면 고객은 그 순간에 떠나버릴 수 있는 것이다.

따라서 기업들은 진실의 순간을 철저히 파악해서 서비스를 설계하고 관리해야 한다. 또한 진실의 순간에 대해서는 서비스 품질 관리의 목표가 불량률 제로가 되어야 한다. 이처럼 고객들에게 결정적인 영향을 미치는 중요한 순간들을 찾아내서 중점적으로 관리할 때 고객에 대한 서비스의 효율성 또한 높아질 수 있다.

스칸디나비아 항공의 사례다. 한 비즈니스맨이 공항에 도착하고 나서야 항공권을 호텔에 두고 온 것을 알았다. 중요한 회의에 참가하지 못할 상황이었다. 혹시나 하는 심정으로 항공사 담당자에게 상황을 설명했다. 뜻밖에도 담당자는 임시 항공권을 준비하고 고객을 안심시킨 후, 호텔과 연락해서 비행기가 출발하기 전에 항공권을 찾아 왔다. 이러한 서비스를 받은 고객이 이 경험을 주위 사람들에게 알리고, 앞으로 스칸디나비아 항공사만 이용하리라는 것은 짐작하기 어렵지 않다.

스칸디나비아 항공은 이처럼 진실의 순간을 성공적으로 관리하는 대표적인 기업이다. 이 회사의 칼슨 사장은 한 해에 천만 명의 승객이 자사 종업원들과 각각 다섯 번 접촉한다는 것을 알았다. 한 번의 응접 시간은 평균 15초였다. 결과적으로 일년에 5천만 번, 한 번에 15초라는 짧은 시간 동안 고객의 마음속에 스칸디나비아 항공의 인상을 새겨 넣는 셈이다. 칼슨 사장은 이렇듯 짧은 순간들이 결국 스칸디나비아 항공의 성공을 좌우하는 결정적인 기회라는 것을 깨달았다.

이 때부터 그는 사원들에게 진실의 순간의 중요성에 대해 교육을 실시하였다. 고객과의 접촉이 시작되는 예약 업무에서부터 조종 업무, 임원의 업무에 이르기까지 모든 구성원의 서비스 수준을 고객 입장에서 정립하고 이를 실행하기 위한 종합적인 교육 훈련 프로그램도 개발하였다. 또한 최일선의 사원들에게는 15초의 진실의 순간에 스스로 필요한 대책을 강구하고 결정할 수 있도록 책임과 권한을 위임하였다.

이처럼 진실의 순간의 중요성을 자각하고 집중적으로 관리한 지 일년 만에 스칸디나비아 항공은 800만 달러의 적자 기업에서 7,100만 달러의 흑자 기업으로 변모하였다.

2. 실패한 서비스를 기회로 바꾸어라

완벽한 무결점의 고객 서비스는 불가능하다. 세계 최고의 서비스 우량 기업이라도 고객 서비스에서 실패하는 경우는 종종 있다. 문제는 고객 서비스가 실패했을 때 얼마나 신속하고 효과적으로 이에 대처하는가에 있다. 실패한 고객 서비스에 대응하여 고객의 불만을 해소 시키기 위한 체계적인 활동이 ‘서비스 회복(Service Recovery)’이다.

서비스 회복의 궁극적인 지향점은 단순히 서비스 결함에 대한 효과적인 대처가 아니다. 문제가 된 서비스를 개선하여 다시는 같은 실수를 되풀이하지 않는 것이다. 단기적으로 아무리 서비스 회복을 잘 했다 하더라도 같은 실패를 되풀이해서는 고객으로부터 신뢰를 얻을 수 없기 때문이다. 지속적인 서비스 개선 활동을 통해 무 결점 서비스를 향해 매진하는 것이 서비스 선진 기업의 모습인 것이다.

효과적인 서비스 회복은 기업의 경영 성과를 획기적으로 상승시킬 수 있다. 미국의 한 조사 결과에 따르면, 처음부터 아무 문제가 없었던 고객보다 문제가 있었지만 서비스 회복 시스템을 통해 문제를 해결한 고객이 오히려 만족도가 더 높은 것으로 나타났다. 또한 높아진 고객 만족도는 직접적으로 기업의 매출과 이익에 도움을 준다.

미국의 유명한 쿠키 체인인 미세스 필즈의 사장 데비 필즈는 언젠가 프라미스 호텔 체인 중 하나인 햄프턴 인 호텔에 숙박한 적이 있었다. 체크 아웃을 할 때 그녀는 호텔 객실에 처음 들어갔을 때 비누와 수건이 없었다고 말했다. 그 말을 들은 프런트 데스크 직원은 그 자리에서 청구서를 찢어 버리면서 숙박요금이 무료라고 말했다. 이에 깊은 감명을 받은 데비 필즈는 햄프턴 인을 회사 지정 호텔로 정했다. 몇 년이 지난 후에는 결국, 햄프턴 프라미스 호텔의 사외이사가 되었다.

프라미스 호텔은 이처럼 실패한 서비스를 기회로 바꾸어 고객을 호텔의 열렬한 지원자로 만든다. 고객이 투숙하는 도중 불만이 조금이라도 있으면 숙박료를 ‘한 푼도 받지 않는’, 고객 만족 보증 제도를 도입한 최초의 호텔 체인이다. 프라미스 호텔 고객 만족 보증 제도의 가장 독특한 점은 호텔에 근무하는 종업원이라면 누구나 ‘만족 보증’ 방침에 따라 무료 서비스를 집행할 수 있다는 것이다. 고객은 복잡한 절차를 거칠 필요도 없다. 불만스러운 서비스를 한 바로 그 사람에게 불만을 표시하기만 하면 된다. 무료 숙박에 대한 의사 결정이 바로 그 자리에서 이루어진다.

실제로 서비스를 받기 전까지는 프라미스 호텔의 고객 만족 보증 제도를 의심하는 고객도 많다. 쉽게 믿기 어려운 약속이기 때문이다. 하지만 실제로 약속이 철저하게 지켜지는 것을 확인하게 되면 고객들은 프라미스 호텔에 대해 더욱 신뢰감을 느끼게 된다. 고객들만 반기는 것이 아니다. 종업원들도 대 환영이다. 프런트 데스크 직원이든, 여급이든, 시설관리 기술자든 자기 스스로 중대한 결정을 할 수 있다는 것에 대해 자부심을 느낀다.

3. 서비스 불만을 기회로 바꾸기 위한 네 가지 과제

서비스 회복의 이상적인 결과는 불만을 처리하는 과정 및 처리 결과, 그리고 인적인 상호 작용의 세 가지 차원이 모두 공정하고 적절하다고 고객의 평가를 받는 것을 말한다. 이를 위해서는 네 가지의 과제가 적절하게 수행되어야 한다.

우선, 서비스 회복에 대한 가이드라인을 정립하여 공정성과 고객만족의 목표를 동시에 달성할 수 있도록 지속적으로 노력해야 한다. 대표적인 예는 미국 남서부에 있는 사마리탄 헬스 서비스가 서비스 회복을 위해서 개발한 ‘AAAA’ 실행 계획이다. 동사는 ‘문제가 발생하기 전에 미리 예견하고 수정하라(Anticipate)’, ‘문제가 발생하면 책임을 회피하지 말고 실수를 인정하라(Acknowledge)’, ‘직접적으로 자신의 실수가 아니더라도 진심으로 고객에게 사과하라(Apologize)’, ‘문제가 완전히 해결될 때까지 정정 활동을 하라(Amend)’ 등의 행동 강령을 정립, 실천하고 있다.

포드 역시 반응성과 고객 접근성을 높이기 위한 서비스 회복 기준을 정립해 두고 있다. ‘문서로 접수된 사항은 5일 이내 완벽하게 처리하며, 경영 전반과 관련된 불만 사항은 20일 이내에 종결한다’, ‘고객으로부터의 전화는 95% 이상 받아야 하며, 고객의 통화 대기 시간은 최대 30초 이내로 한다’라는 원칙 등이 그 예다.

둘째, 효과적인 서비스 회복을 위해서는 불만이나 문제를 가진 고객이 회사에 쉽게 접근해서 즉각적인 응답을 받을 수 있는 통로가 마련되어 있어야 한다. 가장 일반적인 고객 불만 제기의 통로가 콜 센터다. 연간 300만 명의 고객이 이용하는 GE의 응답 센터가 콜 센터의 대표적인 사례다. GE의 콜 센터는 하루 24시간 연중무휴로 운영되기 때문에 고객이 편리하게 접근할 수 있다. 콜 센터가 일차적으로 불만을 처리하고 나면 GE는 전화한 모든 고객에게 사과 편지를 발송한다. 또한 불만 고객에게는 무료 수리뿐 아니라, 그에 상응하는 보상도 해준다. 가장 중요한 것은 서비스 회복 과정에서 고객들이 서비스 요원들에게 또 다른 불만을 하지 않도록 하는 것이다. 이를 위해서 GE는 강도 높은 교육도 실시한다. 이러한 일련의 과정을 거친 고객들은 불만을 제기하기 이전보다 GE에 대해 더 좋은 이미지를 갖게 된다.

GE의 소비자 조사 결과에서도 응답 센터를 통해 효과적인 서비스 회복을 경험한 고객들의 재구매 의도가 더 높다는 것이 입증되고 있다.

셋째, 콜센터나 인터넷 웹사이트와 연계된 고객 데이터베이스를 구축하고 활용하는 것 또한 성공적인 서비스 회복을 위한 실행 과제다. 고객 데이터베이스에는 구매 내역뿐 아니라 라이프스타일, 가족 관련 정보, 자사 상품에 대한 구매 정보 등 다양한 정보가 담겨져 있어야 한다. 이 정보는 고객이 제기하는 문제를 빨리 파악하고 해결하기 위한 지침이 될 수 있다. 나아가 잘못된 서비스 사례를 체계적으로 데이터베이스화해 놓은 경우, 기존 서비스를 개선하고 서비스 실패를 예방하는 ‘서비스 품질 정보 시스템’으로도 활용할 수 있다. 이런 활동은 최근 많은 관심을 끌고 있는 지식경영과도 같은 맥락이라 할 수 있다. 예를 들어, 포모스트 보험 그룹도 고객 데이터베이스를 통해서 매달 보험 해지자들의 리스트를 파악하고, 고객 이탈의 원인을 분석한 결과를 서비스 개선에 활용한다.

넷째, 고객 불만의 65% 가량은 현장의 직원들에게 접수된다. 따라서 불만을 접수하는 현장 직원들이 어떻게 대응하느냐가 서비스 회복의 핵심이 될 수밖에 없다. 현장 직원들에게 불만을 제기했을 때, 서비스 회복이 제대로 이루어지지 않는 이유는 이들이 고객 불만을 스스로 처리할 수 있는 권한이 없기 때문인 경우가 대부분이다. 따라서 서비스 회복 시스템을 설계할 때는 고객 접점에 있는 종업원들이 고객 불만을 효과적으로 처리할 수 있도록 권한을 부여하고 교육하는 것이 가장 중요한 과제가 된다.

서비스 우량기업인 햄프튼 인이나 홀리데이 인같은 호텔은 일선 종업원들에게 서비스 실패를 보상할 수 있는 권한을 부여하고 있다. 예를 들어 고객에게 약속한 서비스를 제대로 제공하지 못했을 경우에는 예약 스탭이나 도어맨, 심지어 잡역부까지도 고객에게 직접 금전적인 보상을 해 줄 수 있다.

4. 전략적 서비스로 서비스를 효율화하라

대개의 경우, 기업은 자신이 제공하는 서비스의 양에 집착하는 경우가 많다. 그러나 무턱대고 많은 서비스가 좋은 것은 아니다. 경쟁자의 신종 서비스에 대응하기 위해서 혹은 내부의 제안이나 경영자의 아이디어에 의해 새롭게 만들어지는 고객 서비스의 수는 자꾸만 증가하지만 그에 따른 매출액 증가나 수익성은 기대에 미치지 못하는 경우가 많다. 이러한 악순환을 벗어나기 위해서는 서비스를 효율화 한다는 관점도 중요하다.

서비스 효율화의 첫번째 비결은 서비스의 집중화다. 시장 조사와 컨조인트 분석 등을 통해 진정으로 고객이 원하는 서비스가 무엇인지를 파악하고 자사가 제공하는 서비스의 포트폴리오를 고객의 관점에서 재구성해야 한다. 다시 말해서, 고객이 중요하게 생각하는 서비스에 집중해야 한다는 것이다.

다양한 고객 서비스들 중 고객 만족에 실제적으로 더 많은 영향을 미치는 서비스에 집중하기 위해서 체계적이고 지속적인 서비스 포트폴리오 관리가 필수적이다. 예를 들어, 자사가 제공하고 있는 모든 서비스를 고객이 느끼는 중요성과 이용 빈도라는 두 가지 기준으로 평가하여 고객이 중요하게 여길 뿐 아니라 이용 횟수도 많은 서비스는 확실히 제공하면서 고객이 필요성을 크게 느끼지 못하거나 1년에 몇 번 이용하지 않는 서비스는 과감히 없애는 것이다.

전자의 경우는 충족되지 못할 경우 반드시 고객의 불만을 야기하게 되는 위생 요인(Hygiene Factor)이라고 할 수 있지만 후자의 경우는 충족되면 고객의 만족을 이끌어 내지만 충족되지 않아도 크게 불만을 갖지 않는 동기 요인(Motivator)의 성격이 강하기 때문이다.

서비스의 효율화를 위한 두 번째 비결은 자사에 적합한, 명확한 서비스 포지셔닝의 설정이다. 즉, 자사의 전략적 포지션과 사업의 포커스를 명확히 할 필요가 있다는 것이다. 최근 가격 파괴의 여파로 많은 백화점들이 낮은 가격을 무기로 내세우고 있다. 그러나 아무리 백화점이 가격을 낮춘다 해도 가격 경쟁력에서 대형 할인점을 이길 수는 없다. 백화점은 고품질의 차별화된 서비스로, 대형 할인점은 저가격으로 각자 자신이 추구해야 할 전략적 방향이 완전히 다른 것이다. 만약 백화점들이 가격 경쟁에 편승한다면 이것은 스스로 자신의 경쟁 우위를 포기하는 셈이 된다.

비슷한 예로 패스트 푸드점과 패밀리 레스토랑에서 고객이 원하는 서비스의 내용이 같을 수는 없다. 패스트 푸드점을 이용하게 되는 상황은 대개 시간이 부족한 경우다. 따라서 맛보다는 신속함이 고객의 만족을 결정하는 핵심 요인이다. 그러나 패밀리 레스토랑의 경우는 다르다. 가족들과 함께 저녁 시간을 이용하여 모처럼의 여유를 즐기고자 하는 것이 패밀리 레스토랑을 이용하는 고객들의 일반적인 니즈일 것이다. 따라서 평소 일상에서 경험하지 못하는 독특한 맛과 색다른 분위기와 고객 서비스를 제공하지 못하는 레스토랑은 경쟁에서 살아남을 수 없게 될 것이다. 특히 시장이 성숙되고 경쟁이 심화될수록 모든 시장과 고객을 다 차지하려 하기 보다는 시장 세분화를 통해 자신의 고객과 시장을 중점 공략하는 세련된 서비스 마케팅 전략이 더욱 더 요구된다고 하겠다.

이와 함께 적절한 서비스의 수준 관리도 필요하다. 고객의 기대 수준 이상의 서비스를 제공하는 것은 낭비이기 때문이다. ‘서비스 수준은 높을 수록 좋다’는 고정 관념을 과감히 버릴 필요가 있다. 이를 위해서는 고객의 기대 수준을 파악하고 현재의 만족 수준을 확인하여 부족한 영역의 서비스 수준은 높이고 과잉 서비스는 적정 수준으로 효율화하는 노력이 필요하다.

5. 서비스에 긍지를 가지는 기업가적인 종업원을 만들어라 진실의 순간에서건 실패 서비스의 회복에서건 고객에게 직접적으로 서비스를 제공하는 주체는 종업원이다. 기업의 서비스 전략이나 방침은 종업원에 의해 실행될 때, 비로소 의미가 있다. 따라서 기업이 원하는 대로 종업원을 실제로 움직이게 하는 것이 서비스 선진 기업이 되고자 하는 기업의 가장 중요한 과제가 된다.

명확한 서비스 품질 목표와 체계적인 방침, 표준화된 서비스 매뉴얼로도 종업원을 어느 정도는 관리할 수 있다. 하지만 이러한 것만으로 고객을 감동시키는 서비스는 탄생하지 않는다. 자발적으로 고객에게 헌신하는 종업원을 만들어야 한다. 이를 위해서는 종업원이 자신의 일과 고객에 대한 서비스에 대해 자부심과 긍지, 그리고 사명감을 갖도록 만들어야 한다.

‘디즈니 매직’으로까지 불리는 디즈니랜드의 뛰어난 서비스도 그 근원에는 긍지에 찬 종업원이 있다. 디즈니의 서비스 제고 활동은 내부 고객인 종업원의 만족과 태도 관리에 초점을 두고 있다. 종업원의 서비스 마인드와 고객 지향적인 사고를 고취하기 위해서는, 종업원 스스로 자신의 일에 대해 만족할 뿐 아니라 자부심과 긍지를 가질 수 있어야 한다는 철학이 밑바탕에 깔려 있다. 다시 말해서 종업원이 내부 상품이라고 할 수 있는 업무를 만족스럽게 ‘구입’할 때 외부고객에게 최선의 서비스를 제공할 수 있다는 것이다.

디즈니는 종업원들이 자신의 일에 대해 긍지를 갖도록 하기 위해 용어에서부터 세심한 신경을 쓴다. 디즈니랜드에서 수행되는 단순한 일도 멋진 쇼 비즈니스의 하나로 인식하도록 ‘배치’ 대신에 ‘캐스팅’이라는 용어를, ‘종업원’ 대신에 ‘캐스트 멤버’라는 표현을 사용한다. 또한 고객은 모두 초대된 손님이며 종업원은 주인의 입장에서 이들을 대접해야 한다는 의미에서 남자종업원을 ‘호스트’, 여자종업원을 ‘호스티스’라고 부른다. 이처럼 일상 업무에서 쇼 비즈니스 업계에서 쓰이는 용어들을 사용함으로써 종업원들이 단순한 서비스 종사자라는 의식에서 벗어나, 주인의식과 프로의식을 가지고 고객 서비스에 임할 수 있도록 유도한다.

종업원 개개인이 주인처럼 움직이는 백화점을 만들기 위해 노드스트롬은 미국에서 소매업계 최초로 판매 수수료 제도를 도입하였다. 또한 최우수 고객 서비스상, 올스타상 등 각종 포상 제도를 마련하여 즉각적이고 가시적인 보상을 실시함으로써 판매 현장에 활력을 주고 있다. ‘고객에게 친절해라’, ‘미소를 지어라’라는 식의 잔소리는 필요가 없다. 고객의 만족이 곧 자신의 수입으로 되돌아오기 때문이다.

또한 고객 서비스를 강조하는 일반적인 회사들이 많은 규정과 매뉴얼을 통해 종업원들의 서비스 질을 관리하고자 하는 데 반해 노드스트롬은 모든 규칙과 규정을 없애 버렸다. ‘모든 상황에서 스스로 최선의 판단을 내려 고객에게 이익이 될 수 있는 방향으로 행동하라’는 오직 하나의 규칙 외에는 모든 규칙을 없앤 것이다. 종업원들 스스로 모든 것을 결정하게 하자 창의성과 기업가 정신은 저절로 생겨났고 서비스의 질 또한 좋아졌다. 무조건적인 반품 정책도 이러한 예다. 이 정책에는 정직하지 않은 고객 5% 때문에 95%의 정직한 고객들에게 피해를 주어서는 안 된다는 창업자의 철학이 배어 있다. 일선의 판매원에게 환불이나 교환에 대해 절대적인 자율권을 부여함으로써 제품 판매에 대해 회사가 아닌 종업원 자신이 책임을 지는 분위기를 조성한 것이다.
