שאלה 1:
האם האסטרטגיה, בחירת התהליכים האסטרטגים והדרכים למימושם, להתרחבות הגלובלית בשוק הקפה של שטראוס עלית שונה מההתרחבות הגלובלית בקווי מוצרים אחרים? הסבר ונמק.

שטראוס עלית התרחבה בשוק הגלובלי בעיקר בשלושה תחומים עיקריים:
קפה, סלטים (סברה) ושוקולד (מקס ברנר)

ניתן לסכם את מטרתה של שטראוס – עלית (להלן: "החברה") בשוק הקפה במשפט הבא המובא מתוך הקייס:

"Become the leading regional player in the branded R&G coffee category, and in related products and services, focusing on emerging markets."

להשגת מטרתה מחליטה שטראוס, בעזרתה של חברת ייעוץ לארגן מחדש את פעילותה בינלאומית בתחום הקפה ולצאת ממדינות בהם פוטנציאל הצמיחה בשנים הקרובות אינו גבוה (טורקיה, קרואטיה) בשל ה הסיכון הגלום בהן, ולהתמקד בפיתוח והעמקת הפעילות במדינות בהן פוטנציאל הצמיחה גבוה, בפרט במדינות המתפתחות בשווקי מזרח ומרכז אירופה וכן דרום אמריקה (ברזיל).

החברה החליטה להתמקד במדינות מתפתחות אשר במרביתן, חרף תרבות צריכת קפה חזקה, טרם הוקם או הושרש מותג חזק, במדינות אלה פעלו כבר חברות מתחרות אך אף אחת לא הצליחה להשיג דומיננטיות בשוק, מדינות אלו היוו כר נוח לשטראוס-עלית לבנות מותג מן היסוד (חלף רכישת מותגים מקומיים אשר התבצעה במדינות אחרות), תוך התבססות על הידע הנצבר שלה ועל יתרונותיה המובנים, בין היתר, יכולתה ליצור קשרים טובים עם חברות משפחתיות (מאפיין משותף בשוק הקפה הטחון והקלוי בשווקים המתפתחים), יכולתה המהירה להציב מוצרים בשוק (באמצעות מחלקות מפותחות דוגמת מכירות והפצה, בניית מותג, פיתוח מוצר ועוד); יכולתה להרחיב את קו המוצרים למוצרים דומים, ויכולתה לתרגם ידע חיוני ורלוונטי למקום בו היא פועלת ועל ידי כך להתאים את מוצריה לטעמי השוק המקומי בכל מדינה.

התרכזות במדינות המתפתחות בהן צריכת הקפה הולכת וגדלה ו/או בהן קיימת תרבות צריכת קפה כדוגמת ברזיל תואמת לרצונה של שטראוס להימנע מעלויות הכרוכות בחדירה ל"שטח חדש" ו"חינוך" השוק לתרבות צריכה חדשה.

אסטרטגיה זו שונה מהאסטרטגיה בה נקטה החברה בתחום הסלטים הקרים והשוקולד בהם בחרה להיכנס לנישות אשר טרם היו מפותחות. כך לדוגמא בשוק החומוס על אף גדילה מהירה של השוק, קצב החדירה לבתים היה נמוך והסתכם בכ – 5-10%. בשוק זה בדומה לפעילות השוקולד נדרשה בנייה של תרבות צריכה וחינוך השוק.

בנוסף, החליטה החברה להתמקד בשוק ה – AFH הצומח במהירות, תוך שהיא מסתמכת על הפעילות שכבר בנתה במרכז ומזרח אירופה והעובדה שמאפייני שוק ה – AFH בו נדרשות יכולות מערכתיות של פיתוח, הפעלה ותחזוקה של מכונות לממכר קפה ושירותי שיווק והפצה נלווים, אינם מעניקים יתרון משמעותי למתחרים הגדולים.

בחירת התהליכים האסטרטגיים והדרכים למימושם-

ליישום האסטרטגיה החברה נוקטת באסטרטגיות הכניסה הבאות:

ראשית, החברה החליטה כי הדרך ליישום האסטרטגיה תבוצע באמצעות חדירה ע"י רכישת חברות ופעילויות מקומיות או באמצעות בניית פעילות מהתחתית מעלה אשר תאפשר להחדיר ולבנות מותגים חדשים בהתבסס על הידע והניסיון שנצבר בחברה.

כאשר בתחילה רוכשת החברה את מוטת השליטה בחברות יצרניות מקומיות, ובהמשך לאחר שהפעילו מיוצבת פועלת להשלמת השתלטות מלאה כפי שעשתה בסרביה ומנטנגרו ועם MK בפולין.

דרך פעולה זו מאפשרת לחברה לנצל באופן מקסימלי את כישורי הליבה ולהשיג שליטה מלאה על הידע ומערכי הייצור, כך לדוגמא חלק מהמוצרים יכולים להיות מיוצרים במדינה אחת ומשם להעבירם למדינה אחרת כפי שעשו בסרביה ומונטנגרו אשר שימשו בסיס לכל הפעילות במדינות יגוסלביה לשעבר ובאמצעות רכישת חברות ומתגי קפה מובילים כגון רכישת מותג פרימיום מקומי MK בפולין וחברות במדינות יוגוסלביה לשעבר.
כך גם הידע והגישה לחומרי גלם, תהליכי ייצור וההפצה נותר בתוך החברה מבלי חשש לזליגתו החוצה ו/או להשתלטות השותף המקומי על הפעילות. ידע זה ניתן להעברה וליישום בתוך החברה במקומות שונים בעולם בהם היא פועלת.

לעומת זאת,בברזיל יושמה אסטרטגיה שונה לכניסה, זאת בשל גודלה של המדינה, וחלוקתה לאזורים רבים המאופיינים בהרגלי צרכיה והבדלים תרבותיים בניהן באופן המסכל נוכחות מסיבית של חברה אחת. שטראוס מוצאת כי מאפיין זה של השוק בברזיל מהווה גם את אחד מגורמי המשיכה שלו שכן על אף נוכחות של חברה בינלאומית בעלת מותג חזק (Sara Lee) אשר באמצעות רכישות של חברות מקומיות הספיקה כבר להגיע לנתח שוק של 18%, נוסף על הימצאותם של מותגים מקומיים חזקים, עדיין קיים שוק פוטנציאלי בלתי מנוצל המאפשר חדירה. לפיכך, בוחרת שטראוס-עלית לסטות מהאסטרטגיה בה נקטה במדינות אירופה ולאמץ אסטרטגיה של חדירה באמצעות שיתופי פעולה שיקנו לה מנסיונם והיכרותם מהשוק המקומי, וכן להשגת גישה למקורות חומרי גלם כגון מטעי קפה.

אטסטרטגית הכניסה בברזיל דומה לזו שננקטה בשוק החומוס, בה בחרה החברה על אף שהידע לייצור והפצה היה קיים מפעילות החברה תחת המותג אחלה, לפעול בדרך של הקמת שותפות עם חברת סברה. הצורך בשיתוף פעולה זה נוצר בחלקו בשל חוסר הכרות מספיק מצידה של החברה בשוק בצפון אמריקה הדורש הכרות עם התרבות וטעמי הצרכנים ובחלקו בשל הצורך בשותפים בסיכון ובהשקעה. שטראוס-עלית מבקשת למקסם את יכולותיה של סברה, והמותג החזק שבנתה ובעיקר קשריה עם הקמעונאים.
לעומת זאת, בתחום השוקולד בוחרת החברה שלא לרכוש חברות מקומיות ו/או ליצור שותפות מקומיות בארה"ב בשל החשש שחוסר נסיונה בתחום יוביל ליצירת שותפות לא מאוזנת ואף להשתלטות על הפעילות. במקום זאת, בוחרת החברה לפעול בעצמה בשוק בצפון אמריקה, כאשר ההחלטה היא מנהטן תחילה והצעת מוצרי מקס –ברנר במספר אאוטלטים נבחרים.
אסטרטגיה זו טומנת בחובה סכנות רבות שכן החברה היא זו שנושאת בכל העלויות וההשקעה הנדרשת בפיתוח אתרי ייצור ואמצעי הפצה מקומיים.
בנוסף, שלא בדומה לשוק הקפה בו רוכבת החברה על טרנד מתפתח, בשוק השוקולד מבקשת החברה ליצור "תרבות שוקולד חדשה" וסניפי מקס – ברנר מייצגים פלטפורמה שטרם קיימת עד כה.

יש לציין, כי גם האסטרטגיה בה נוקטת החברה בשוק הקפה של רכישת חברות מקומיות טומנת בחובה סיכון לא מבוטל שכן דורשת השקעה מסיבית של משאבים מצד החברה הרוכשת ובמקרה בו התחזיות לא יתממשו יקשה עליה מאוד להיפטר מנכסים אלו במחירים הוגנים.

לאחר שהצליחה החברה לחדור עם מותג הדגל באותה מדינה ולתפוס עמדה חזקה כאחד מהשחקנים הגדולים בשוק, תוך הגעה למסה הקריטית הנדרשת לצורך יציבות הפעילות - החלה החברה להרחיב את מגוון המוצרים באותו השוק כגון אספרסו, אבקות קקאו, קפוצינו וכיו"ב.

ובניית אחד משיתופי הפעולה הבולטים שלה עם חברת לוואצה.

דרך פעולה זו תואמת את דרכי הפעולה בשוק השוקולד והחומוס בהם מבקשת החברה ליצור מותג חזק ומבוסס כאשר בשוק הסלטים הקרים זהו החומוס ובשוק השוקולד אלו הם מוצרי השוקולד של מקס ברנר ולאחר ביסוסם להתרחב לקווי מוצרים חדשים.

סכום –

בעוד בשוק הקפה שטראוס בוחרת באסטרטגיה של כניסה לתחומים מםותחים מפותחים או לפחות מתפתחים באמצעות רכישת חברות מקומיות והשימוש בידע וביכולות שלהם,. האסטרטגיה מונעת על ידי במבחירת שווקים מתאימים וחדירה על ידי רכישה תוך כדי שימוש בכישורי הליבה: מיתוג, שווק, ניהול שרשרת הפצה. אסטרטגיה זאת שונה משאר האזסטרטגיות שננקטו בתחומים אחרים בהם התרחבה החברה. בשוק החומוס,חלדוגמא, בוחרת החברה להתפתח באמצעות הגדלת אחזקתה בשותף המקומי, חברת סברה. בתחום זה השווקים חזקים אך המוצר עצמו מתפתח. נתין למצוא דמיון רב בין המהלכים אך מהות האסטרטגיה שונה.
בנוסף, בהמשך לקו הראשי בו מנסה החברה לאתר טרנדים כבסיס לצמיחה עתידית, קיימת הקבלה בשיטה לפיה קודם ביא בוחרת לבסס קו מוצרים נישתי וממנו להתפתח ולהתרחב לקווי מוצרים משיקים ומשלימים.

לעומתם, בשוק השוקולד בארה"ב הימרה החברה על בניית מותג (איפוס/השקה מחדש מותג) ויכולות ייצור והפצה מאפס ללא היעזרות בשיתוף פעולה מקומי בדרך של רכישת חברה או יצירת שותפות. קונספט המיתוג בתחום שונה שכן מכוון אל מוצרי פרמיום וכן התחרות בענף זה שונה לגמרי מהשווקים האחרים.

בכל השווקים, מנסה החברה לאתר טרנדים כבסיס לצמיחה עתידית, כאשר קיימת הקבלה בשיטה לפיה קודם ביא בוחרת לבסס קו מוצרים נישתי וממנו להתפתח ולהתרחב לקווי מוצרים משיקים ומשלימים.

שאלה 2 א':
ההחלטה האסטרטגית של שטראוס עלית להתמקדות בשוק הקפה הגלובלי חייבה לבצע שינויים ארגוניים בחברה.
תאר את השינויים הארגוניים שבוצעו ומה לדעתך תרמו לאסטרטגיה החדשה.

את התשובה נחלק על פי השינויים האירגוניים אשר נבעו מההחלטה האסטרטגית של
החברה המאוחדת (שטראוס- עלית) להתמקד בשוק הקפה הגלובלי ועבור כל אחד מהשינויים נמנה את התרומה לאסטרטגיה החדשה.

1. שינוי התייחסות לגודל ושינוי אסטרטגיה כללית : בעוד חברת שטראוס עלית הינה חברה מובילה בשוק המקומי-הישראלי והיא גדולה יחסית למתחרותיה כפי שניתן לראות בנספח 2 ו3 כי חברת עלית היא במקום השני בשוק המזון הישראלי הכללי , וכי היא מובילת שוק בשוק הקפה הישראלי , בו היא יכולה לנצל יתרונות לגודל , ובו היא גדולה ביחס למתחורת שלה , בשוק הקפה העולמי חברת שטראוס עלית הינה חברה קטנה יחסית ולכן היא פונה לפלחי שוק צומחים בהם אין לה תחרות מהמתחרים. דבר זה מהווה שינוי אירגוני בעיקר בתהליך החשיבתי של העובדים והוא מאפשר לשטראוס עלית להגיע למקומות בהם יש לה אפשרות להפוך לאסטרטגיה של בידול מאשר אסטרטגיה של הובלה בעלויות ועל ידי כך להגיע לשווקים המאפשרים לה לצמוח כפי שהיא רצתה.

2. מיקוד בקפה הטחון כמוצר מוביל : לאור ההחלטה האסטראטגית של חברת שטראוס עלית להתמקד בשוק הקפה הגלובלי , נדרש שינוי ארגוני משמעותי לצורך מיקוד במוצר אחד מתוך טווח מוצרי הקפה של החברה כמוצר מוביל אשר נדרש להחדירו לשוק ולאחר מכן לבצע התרחבות למוצרים משלימים כמו קפה נמס , אבקות שוקו וקפוצינו. חברת שטראוס עלית הייתה רגילה לבצע שיווק במקביל של כל קווי המוצרים הנ"ל בשוק הישראלי ולצורך חדירה אל השווקים הבינלאומיים נדרש כי החברה תתמקד במוצר בו השוק קל יותר לחדירה עקב הפיזור הרב שבו וחוסר הדומיננטיות של חברות גדולות. השינוי הנ"ל אפשר למצוא נקודת חדירה נוחה עם מוצר יחיד ולהקטין את הקושי בבניית מותג מאפס על ידי הרבה מוצרים.

3. שינוי המבנה הארגוני של חברת שטראוס עלית : לאחר המיזוג בין חברות שטראוס ועלית והקמת החברה המשותפת , ירשה חברת שטראוס מבנה ארגוני בו ישנו SBU בשם "שטראוס עלית בינ"ל" אשר הייתה אחראית על כל הפעילויות של החברה בחו"ל. לאחר ההחלטה להתמקד בשוק הקפה הבינלאומי נבנתה חברת בת חדשה בשם "חברת הקפה" אשר החזיקה לעצמה את כל פעלויות הקפה. השינוי הארגוני היה שינוי ממבנה ארגוני מסוג M אשר החלוקה בו , והדגש יחד איתה , הוא על המיקום הגיאוגרפי של הפעילות , למבנה מורכב יותר אשר מכיל מבנה ארגוני מסוג M עבור חברת הקפה , ומבנה מסוג U עבור חברת שטראוס עלית ישראל אשר מטפלת בכל הפעילויות שאינן קפה בישראל. עקב שינוי ארגוני זה החברה הביאה את עצמה למצב בו כל הידע הדרוש לגבי שוק הקפה נמצא במבנה ארגוני אחד הקרוב יותר , דבר שנותן לה גמישות ומאפשר לה להעביר ידע חשוב משוק גיאוגרפי אחד לשני ולשמור על גמישות החשובה מאוד לאסטרטגיה הבינלאומית שלה.

4. מעבר לאסטרטגיה של חדשנות ויתרונות למחסור בגודל : בשוק המקומי חברת שטראוס עלית הינה חברה גדולה מאוד אך בשוק העולמי החברה נחשבת קטנה ביחס למתחרותיה כגון :קראפט , נסטלה,ו פרוקטור & גמבל. בכדי להביא לצמיחה בין לאומית כפי שנדרש מהאסטרטגיה של החברה , החברה נאלצה להתסגל לכך שהיא קטנה בין ענקים ולהניע תהליכים של מציאת וניצול הזדמנויות בשווקים קטנים מדי בשביל הענקיות בהן היא מתחרה. על ידי חדשנות בשווקים שכאלה יוצרת לעצמה שטראוס עלית את הזדמנויות הצמיחה בשוק העולמי ועל ידי החדשנות היא מביאה את עצמה לשווקים בהם קשה לחקות את הפעילות שלה.

5. שימוש בשותפיות אסטרטגיות בכדי להיכנס לשווקים: חברת שטראוס עלית הינה חברה אשר בשוק המקומי לא השתמשה בשותפיות אסטרטגיות על מנת לבנות את המותג שלה ועל מנת להגיע לערוצי הפצה וזאת עקב כך שהיא גדלה יחד עם מדינת ישראל ובעצם בנתה את המותגים שלה יחד עם ערוצי ההפצה מן ההתחלה. כאשר עלה הצורך להיכנס לשוקי הקפה במדינות אחרות , בא לידי ביטוי היתרון התחרותי של חברת שטראוס עלית כחברה משפחתית. ניתן לראות כי בשוק הקפה הטחון רוב החברות אשר שטראוס עלית עשתה איתן שותפיות אסטרטגיות הינן חברות משפחתיות , אשר נמצאות לרוב בשוק הקפה הטחון, ולצורך כך נדרש שינוי שחשיבה הארגונית , מחברה אשר רגילה לעשות את הדברים בעצמה לחברה אשר משתפת את הידע שלה עם השותפות האסטרטגיות שלה ועוזרת להם להגיע לנתחי שוק גדולים על ידי המומחיות וערכי הליבה של חברת שטראוס עלית.

6. כניסה לשוק הAFH ובניית יכולות שיווק קפה מוכן : עד לכניסה לשוק הAFH חברת שטראוס עלית הייתה חברה אשר שיווקה את מוצריה לחנויות לממכר פרטי של מוצרי צריכה ואילו לא הייתה בה משמעות לחווית הלקוחות בצורה משמעותית. לאחר הכניסה לשוק הAFH בו יש משמעות רבה מאוד לחוויה הכללית של הלקוחות ולא רק לאיכות המוצרים ומחירם , נדרש מחברת הבת של שטראוס עלית אשר מתמחה בקפה להוסיף לזה התייחסות לצרכים אלו של הלקוחות , ועל ידי כך לגרום לשינוי ארגוני בארגון אשר נדרש לראות את הצרכן בשלב נוסף של צריכת המוצר שלו ושימת דגש על הסביבה החדשה בה הוא צורך את הקפה.

כלומרלסיכום, ניתן לראות ששטראוס עילת השכילה לבצא שינויים ארגוניים נרחבים שיתאימו את המבנה הארגוני החדש לתרבות הארגונית הקיימת ולצורך לנהל מערך ניהול גלובלי.
השינויים האסטרטגים עזרו לשמר את כישורי הליבה של החברה ואף העצימו אותם. בסיס החברה והאופי המשפחתי נשמרו וכעת המנבבנה הדינמי מאפשר לחברה המשך התרחבות בשווקים מתפתחים ויכולת להמשיך ולפעול בצורה מתאימה יותר עבור כל תחום בו היא מתפתחת. השינויים הנרחבים מאפשרים למעשה את היכולת ליישם מודלים אסטרטגים שונים בכל תחום – קפה, שוק הבית (ישראל) , הסלטים והשוקולד.
שאלה 2 ב':
האם לדעתך לאסטרטגיית ההתמקדות בשוק הקפה ולשינויים הארגוניים הייתה צריכה להיות השפעה על התרבות הארגונית של החברה ומה ההשפעה לדעתך? הסבר ונמק.

שטראוס שהייתה חברה עם אופי משפחתי, בצעה הרבה שינויים ארגוניים כדי להתאים עצמה לצרכים של חברה בינלאומית מבחינת שליטה ארגונית, ייעול תהליכים, ובכלל הפרדת ארגונית שתאפשר התמקדות במוצרים.
את מרבית השינויים סקרנו בסעיף הקודם וגם הראנו איך הם עזרו לחברה להתמודד עם הצרכים של השוק ועם האתגרים שעמדו בפניה בעתיד בהקשר של התרחבות והגדלת נתח שוק.
ראינו שהשינוי הארגוני נתן מענה לטווח הגלובלי בו פעלה החברה ולהפרדה בין הפעילות בישראל שם החברה הייתה שחקן ראשי בתחומים רבים לבין שאר הענפים הגלובלים שהיו ממקודים יותר.
בשוק הגלובלי שטראוס עלית הוותה שחקן קטן יחסית ופעלה בעיקר בשווקים מתפתחים שם עוד לא הייתה זיקה חזקה למותג.
כמובן שכאשר חברה עוברת שינויים מאסיביים כאלה בתקות התרחבות יש לשים דגש מיוחד על ההשפעה על התרבות הארגונית וכיצד הצעדים לא מטשטשים את אופי החברה.
התרבות הארגונית של החברהשטראוס עלית, ה DNA של החברה מהבסיס, היתה מבוססת על ההבסטוריה שלה כחבדרה משפחתית מתפתחת והיתה קשורה קשר חזק מאוד עם יכולות הליבה שלה שהיו בתחום המיתוג, שיווק, הפצה וניהול שרשרת האספקה. בנוסף השינויים הארגוניים שהחברה עברה הביאו לחיזוק יכולות הליבה נוספות בתחום הלוגיסטיקה, בעיקר בתחום מיזוג מערכות המידע והבקרה.
כל יכולות הליבה האלו הללו ביחד עם הגישה האסטרטגית שראינו בתחום הקפה, עלינוה הרחבנו את הדיבור בסעיפים הקודמים, של רכישת מותג מקומי והרחבתו כדי להשיג נתח שוק מקומי היו מאוד דומים לפעילות של החברה בתחומים אחרים.

אנו חושבים שהשינויים הארגונים שהחברה בצעה חיזקו את יכולות הליבה שהטביעו את התרבות הארגונית בארגון. אופי החדירה, בעיקר בתחום הקפה התבסס על יכולות ליבה אלו ובמיוחד על האופי המשפחתי. אופי זה ששיקף במידה רבה את התרבות הארגונית במקרים רבים הקנה יתרון מבחינת הקשרים העסקיים עם המותגים המקומיים. רוב העסקים ששולבו בחברה היו בעלי תרבות ארגונית דומה כך שהתרבות הגלובלית התיישבה פחות או יותר עם התרבות של משרדי ההנהלה.

לדעתנו ההשפעה של השינוי הארגוני וההתתרחבות הגלובלית בשוק הקפה רק חיזקו את התרבות הארגונית והטביעו עוד יותר את האופי המיוחד של כישורי הליבה של החברה.
ניתן לראות זאת בכל סעיף שעברנו עליו בתחילת השאלה. החל ממיקוד מוצר, הפרדת SBU עבור עכל פעילות, מעבר לניהול גלובלי ועד אופי ההתרחבות לשווקים חדשים.
