Towarzyszy temu zmiana sposobów koordynacji, nowe struktury i zwyczaje, nowych struktur kontroli i rozkładu władzy w organizacji.

Zmiany we współczesnym świecie wpływają nie tylko na organizacje, lecz także na ludzi.

Zmiana organizacyjna to bardzo istotna modyfikacja jakiejś części organizacji.
Zmiana może dotyczyć:  harmonogramów pracy,  podstawy grupowania stanowisk pracy,  rozpiętości zarządzania,  ogólnego projektu organizacji oraz samych ludzi

Zmiana planowana czy zmiana dostosowawcza?
Zmiana planowana to zmiana przygotowana i wprowadzona w sposób uporządkowany i terminowy, wyprzedzająca oczekiwane przyszłe wydarzenia. Zmiana dostosowawcza jest reakcją na okoliczności zachodzące wtedy, kiedy się one pojawiają, przy czym przebiegają raczej stopniowo niż całościowo. Zmiany dostosowawcze mogą być wprowadzane pośpiesznie, co zwiększa niebezpieczeństwo zmian wadliwie pomyślanych i źle realizowanych.
Niemal zawsze zmianę planowaną należy przedkładać nad zmianę dostosowawczą

Zarządzanie zmianami w organizacjach
Zmiany organizacyjne są zjawiskiem złożonym. Do wszelkich zmian trzeba podchodzić w sposób systematyczny i logiczny, o ile mają one mieć realne szanse powodzenia. Aby realizować zmiany, menadżer musi rozumieć kroki niezbędne do ich skutecznego wprowadzenia, a także umieć sobie radzić z oporem pracowników.

Kroki w procesie zmian
Kurt Lewin, uznany teoretyk organizacji, sugerował, że każda zmiana musi przebiegać w trzech etapach:

Etap I - odmrożenie
Polega na wytworzeniu w ludziach motywacji potrzebnej do wprowadzenia zmiany, na „otwieraniu ludzi”, zmierzających do zwiększenia swej chłonności na informacje płynące z otoczenia.
Działają tu następujące mechanizmy:


brak potwierdzenia własnego „ja”, opinii o sobie lub innych, własnych poglądów dotyczących różnych spraw organizacyjnych, wprowadzenie do świadomości ludzkiej poczucia niepokoju, winy i uchybienia przyjętym zwyczajom („dzieje się coś, czego ja jestem przyczyną”), tworzenie warunków, aby działał mechanizm psychicznego bezpieczeństwa, tzn. redukowanie uczucia zagrożenia i likwidowanie barier psychologicznych, które przeszkadzają w wyrażeniu własnych uczuć.





Etap II – proces zmian
Oznacza on poszukiwanie, komunikowanie i użytkowanie przez ludzi informacji o własnych zachowaniach w celu osiągnięcia nowej percepcji, informacji płynących z otoczenia.
Występuje tu mechanizm redefiniowania własnej konstrukcji osobowościowej poprzez:


identyfikację: informacja pochodzi z pojedynczych źródeł, uwagę przywiązuje się do nadawców informacji, przyglądanie się innym: informacja pochodzi z wielu źródeł – uwaga przywiązywana jest do treści informacji.



Etap III - zamrażanie
Polega na stabilizacji i integrowaniu zaszłych przekształceń.
Pomagają w tym mechanizmy:



Integracji nowych reakcji z osobowością,
Integracji nowych reakcji z systemem społecznym – potwierdzenie własnego „ja” na podstawie „przeglądania się w oczach innych”.

Przyczyny oporu stawianego zmianom

Poczucie utraty kontroli. Wiele robi się dla ludzi ale bardzo mało z ludźmi (brak uczestnictwa). Zbyt wiele niepewności. Brak informacji o kolejnych krokach działań i o przyszłości. Ciągłe zaskakiwanie. Decyzje są podejmowane bez przygotowania i właściwego zaplecza. Więcej chęci niż praktycznych możliwości. Zbyt duże koszty zmieniania. Zbyt wiele rzeczy zmienia się równocześnie. Rutynowe działania są przerywane i trudno jest zachować ciągłość pracy. Obawa utraty twarzy. Ludzie obawiają się, że to, co robili w przeszłości było błędne. Czują się „głupio”. Troska o własne kompetencje. Ludzie martwią się czy będą efektywni po wprowadzeniu zmian? Czy będą zdolni wykonywa to, co będzie od nich wymagane? Więcej pracy. Zmiana wymaga więcej energii, czasu, spotkań i uczenia się. Powiązane efekty zmian. Jedna zmiana może przeszkadzać innej i wymagać ciągłych korekt planów. Często oznacza to przygotowanie ich „w ciemno”, przy braku wiedzy o istniejących powiązaniach. Przeszłe doświadczenia. W przeszłości obiecywano czasem zmiany a nic z tego nie wyszło. Pracownicy mogli skarżyć się a nikt nie odpowiadał na ich skargi. Mogą czuć się zlekceważeni. Realne zagrożenia. Zmiana przynosi często ból i utratę czegoś.

Przezwyciężenie oporu stawianego zmianom
Współuczestnictwo jest często najskuteczniejszą techniką przezwyciężenia oporu przeciwko zmianom. Pracownicy uczestniczący w planowaniu i wdrażaniu zmian są lepiej przygotowani do zrozumienia ich powodów. Zmniejsza to niepewność i poczucie zagrożenia osobistych interesów i stosunków społecznych. Pracownicy, którym stworzono możliwość wyrażenia swoich poglądów i zrozumienia podejścia innych, będą bardziej skłonni z godnością przyjąć zmiany.

Uświadamianie pracownikom potrzeby zmian i ich oczekiwanych wyników może wpłynąć na złagodzenie oporu. Wprowadzanie i utrzymywanie w toku zmian otwartej komunikacji może istotnie zmniejszyć niepewność. Ograniczeniu oporu wobec zmian mogą służyć różne procedury ułatwiające, obejmujące m.in. wprowadzenie zmian tylko wtedy, gdy są one niezbędne, odpowiednio wczesne uprzedzanie o planach ich wprowadzenia, a także pozostawienie ludziom odpowiedniego czasu na dostosowanie się do nowych metod działania. Analiza pola siłowego to, podejście, które może się przyczynić do przezwyciężenia oporu przeciwko zmianom. Aby ułatwić wprowadzenie zmian, menadżerowie powinni wyjść od sporządzenia wykazu sił nie sprzyjających zmianom i następnie próbować je neutralizować lub przynajmniej ograniczyć ich wpływ. Siły sprzyjające powinny przeważać nad tymi, które zmiany hamują.

Zmiana strategii
Zmiana strategii organizacji jest próbą zmiany ustawienia organizacji względem otoczenia. Zmiana może się skierować w dowolnym obszarze strategii, może zmienić strategię dla konkretnej jednostki. Organizacja może również zadecydować o utworzeniu wspólnego przedsięwzięcia w postaci spółki o kapitale mieszanym lub wkroczeniu na rynki międzynarodowe. Każda z tych decyzji będzie odzwierciedlała zmianę strategii organizacji i będzie rozważana tak samo jak każda inna zmiana.

Zmiana struktury i projektu organizacji
Zmiana organizacyjna może się również koncentrować na każdej z podstawowych składowych struktury organizacyjnej lub projektu organizacji. Organizacja może, zmienić sposób projektowania stanowisk pracy lub podstawę ich grupowania. Może wprowadzić zmiany w układzie stosunków podporządkowania lub w rozkładzie władzy formalnej. Zmianom mogą podlegać również mechanizmy koordynacji oraz wzajemne proporcje między częścią sztabową i liniową. Rozpatrując sprawę z większej skali, organizacja może zmienić swój ogólny projekt. W końcu, organizacja może zmienić dowolną część swojego systemu zarządzania zasobami ludzkimi, a więc kryteria doboru kadr, metody oceny wyników lub system wynagrodzeń.

Zmiana techniki i operacji
Technika jest procesem wykorzystywanym przez organizację do przekształcania nakładów w wyniki. Ze względu na szybkie tempo innowacji technicznych we wszystkich dziedzinach, zmiany techniczne nabierają dla wielu organizacji coraz większego znaczenia. Do ważniejszych należą zmiany w zakresie sprzętu. W przypadku wprowadzenia nowego sprzętu lub podjęcia produkcji nowego wyboru może powstać konieczność zmiany w samym procesie pracy. W przemyśle przetwórczym podstawowym powodem wprowadzenia zmian w procesie pracy jest konieczność dostosowania go do zmiany materiałów używanych w produkcji wyrobu gotowego. Niekiedy zmianom wyposażenia lub procesu pracy towarzyszą zmiany sekwencji prac. Zmiana sekwencji oznacza zmianę kolejności lub sekwencji stanowisk roboczych objętych określonym procesem wytwórczym. Zmiany sekwencji pracy mogą być również wprowadzane w organizacjach usługowych. W ostatnich latach szczególnego znaczenia nabrała jedna z form zmian technicznych, a mianowicie zmiany w systemach informacyjnych.

Zmiany ludzi
 





Inny obszar zmian w organizacji dotyczy zasobów ludzkich. Np. organizacja może zdecydować o zmianie poziomu kwalifikacji swojej siły roboczej. Takie zmiany mogą wynikać ze zmiany technologii albo z ogólnego pragnienia podwyższenia jakości siły roboczej. Potrzebne mogą być, więc programy szkoleniowe i nowe kryteria doboru. Organizacja może również zdecydować o poprawie wyników osiąganych przez jej pracowników. W tym przypadku może wprowadzić nowy system wynagrodzeń lub szkolenie oparte na wynikach. Zmiany organizacyjne mogą się również koncentrować na sposobie postrzegania i oczekiwaniach. Pracownicy mogą mieć poczucie, że wysokość ich płac i premii nie jest taka, jaka powinna być. Z kolei kierownictwo może mieć dowody na to, że płace w firmie są konkurencyjne, a systemy premiowania są nawet korzystniejsze niż gdzie indziej. W takiej sytuacji kierownictwo może podjąć akcję uświadamiającą siłę roboczą o względnej wartości otrzymywanych przez nią dochodów i innych świadczeń w porównaniu z systemami zachęt w innych miejscowych organizacjach. Zmiany mogą być również ukierunkowane na postawy i wartości pracowników. W wielu współczesnych organizacjach menadżerowie próbują odchodzić od przyjaznych stosunków z robotnikami i zastępować je stosunkami współpracy. Mimo to jednak postawy i wartości mogą być elementem, który zmienić najtrudniej. Tą dziedziną zajmuje się osobny kierunek – doskonalenie organizacji (dosłownie: rozwój organizacji, organization davelopment – OD).
