Customer Centricism
Perusahaan menjadi besar karena mendapatkan bisnis dari pelanggannya. Didalam persaingan usaha, banyak perusahaan dengan segenap usaha berusaha menjual produk yang dihasilkan kepada calon pelanggan.
Di saat persaingan semakin tajam, jumlah perusahaan semakin banyak, jumlah pelanggan tidak bertambah secepat pertumbuhan perusahaan, maka perebutan ‘kue’ menjadi ajang adu strategi bagi perusahaan.
Persaingan yang sifatnya lokal, menjadi regional, menjadi nasional, dan saat ini telah menjadi ajang global. Di dunia perbankan, bank-bank di Indonesia, khususnya bank swasta di jajaran 10 besar telah dimiliki sahamnya oleh bank-bank global atau konsorsium dimana terdapat bank global menjadi bagiannya.
Memenangkan persaingan membutuhkan ketajaman visi, dituangkan dalam strategi yang tepat, misi yang jelas, dan terutama eksekusi yang tepat dan cepat.
Seperti dalam pertandingan sepak bola, strategi ditentukan pelatih, dan diterjemahkan oleh pemain di lapangan. Bagaikan otak dan otot, otak mengatur, otot yang menerjemahkan sinyal dari otak menjadi gerakan. Saluran bagi keduanya adalah komunikasi dari pelatih ke pemain, utamanya ke kapten tim, dan saraf yang menghubungkan otak ke otot sehingga sinyal otak tersampaikan sampai ke otot. Apakah otomatis hal itu akan menyebabkan suatu tim menang atau otot bergerak menurut kendali otak? Tentunya jawabannya adalah belum tentu. Kenapa? Dalam pertandingan sepak bola misalnya, pelatih yang lebih tepat dalam menyesuaikan strategi menghadapi strategi tim, bisa karena faktor lawan memiliki postur badan yang lebih baik, organisasi tim yang lebih seamless dan terpadu, lapangan di mana tim lawan telah terbiasa, bahkan sampai ke faktor irasional semisal keberpihakan pengadil pertandingan dan faktor keberuntungan. Begitu pula otak ke otot, bisa karena karena saraf seseorang terganggu, sakit, kelelahan di otot sendiri, maupun yang terparah adalah rusaknya saraf, maka tidak terjadi gerakan seperti diinginkan otak. Bagaimana seorang pelatih menjadikan kans timnya lebih besar untuk memenangkan kejuaraan, atau bagaimana seseorang meminimalkan kegagalan kendali atas gerakan anggota tubuhnya? Masing-masing mereka harus mengenali apa tujuan yang dikehendaki untuk dicapai, hambatan atau keunggulan lawan yang dihadapi dan kekuatan tim atau kelebihan diri yang bisa dimaksimalkan, dan menjadikannya sebagai dasar untuk bersiap dan meminimalkan kesalahan yang mungkin terjadi.
Pelatih akan membuat metode latihan yang tepat, memasang pemain yang paling fit dan tepat di posisinya, dan mempelajari strategi lawan untuk membuat kontra strategi yang tepat. Strategi ini dijelaskan kepada semua anggota tim hingga benar-benar paham, dilatih di lapangan, dan dieksekusi secara komprehensif pada saat pertandingan dengan kapten tim menjadi pemimpin pelaksana dan penerjemah strategi di lapangan. Kita juga memelihara tubuh, melindungi saraf kita dari kerusakan sehingga kendali otak ke gerakan kita juga melalui perantaraan saraf dapat senantiasa terjaga dan gerakan kita sepenuhnya terkendali dan terarah.
Kenapa tim bersusah-susah untuk menang? Karena dengan kemenangan pertandingan demi pertandingan, tim memuaskan fans-nya, fans tersebut menjadi semakin cinta dan loyal, komunitas makin luas, tiket pertandingan selalu ludes terjual, merchandise tim laris terbeli, tim dapat mendatangkan pemain berkualitas untuk mempertinggi prestasi lebih jauh karena tim akan menjadi team of choice, sehingga tim menjadi semakin sukses, menarik para pemain terbaik di posisinya untuk bergabung, dimana dalam hal ini prestasi tinggi akan menjadi ujung lingkaran sukses berkesinambungan tim, yang pastinya pada bottom line, juga kesuksesan finansial klub.
Apakah banking berbeda dengan tim sepak bola? Ya dan tidak, dalam bidangnya berbeda, tetapi dalam filosofinya ternyata banyak persamaan. Para pemain digaji oleh klub, klub mendapat uang dari terutama penjualan tiket yang dibeli oleh fans, fans membeli dan terus membeli karena melihat klub yang disayanginya berprestasi, memberi mereka kebanggaan sebagai fans, menjadi loyal, menjadi pembeli merchandise klub, dan menjadikan fans dan klub memiliki ikatan yang kuat, yang menyebabkan fans senang menjadi duta dalam mempromosikan klub, dan rasanya sulit bagi fans setia tersebut berpindah hati ke klub lain karena telah terjadi ikatan emosional yang kuat. Terlihat jelas bahwa lingkaran kesuksesan klub adalah adanya fans setia yang memastikan klub mendapatkan dana dari penjualan tiket dan utamanya tiket terusan, dana dari penjualan merchandise, fans yang banyak juga menyebabkan klub menjadi pilihan penonton pay-per-view dan mendapat pendapatan besar dari televisi yang menempatkan jadwal pertandingan mereka sebagai prioritas karena mendatangkan pemasukan yang lebih besar dibanding pertandingan klub yang lebih sedikit fans-nya. Kesamaan dengan bank sangat jelas, pegawai bank mendapatkan gaji dari uang yang didapat bank dari berbisnis dengan nasabahnya, kenapa nasabah berbisnis dengan bank tertentu? Tentu karena bank tersebut memiliki ‘sesuatu’ yang diperlukan dan dirasakan oleh nasabah tersebut, memiliki penawaran yang paling sesuai dengan kebutuhannya, jika puas dengan layanan yang didapat, lebih jauh sang nasabah akan menjadi loyal dan kemungkinan besar akan mempercayakan kebutuhan perbankannya yang lain kepada bank tersebut dengan tidak lagi melakukan perbandingan sedalam saat awal nasabah tersebut menentukan layanan pertama yang diperlukannya untuk layanan-layanan lain yang dia perlukan setelahnya. Semakin bank dapat lebih jauh membuat nasabah terpuaskan dengan layanan-layanan berikutnya (misalkan nasabah telah puas dengan layanan liabitities, besar kemungkinan mereka akan mengambil layanan asset dari bank yang sama), dan jika nasabah merasa memperoleh tingkat kepuasan yang sama atau lebih besar maka menjadi semakin loyal dan sebagai bottom line semakin profitable nasabah itu bagi bank tersebut. Nasabah yang puas cenderung juga menjadi nasabah yang loyal.
Bagaimana IT di perbankan menjadikan dirinya menjadi enabler kesuksesan bisnis? Tentunya dengan menjadi elemen pembentuk kepuasan nasabah. Apakah riilnya? IT menjadi engine yang cepat tetapi tetap reliable bagi bisnis. Apakah kunci kepuasaan nasabah? Analogikan kita sebagai nasabah, kita ingin perusahaan yang melayani kita memiliki pengetahuan spesifik tentang kita, memiliki ringkasan history interaksi kita dengan mereka, mampu meng-customize layanannya dengan kebutuhan kita, mampu memberikan kita alternatif media interaksi yang paling convenience bagi kita dengan response yang cepat dan akurat. Disinilah kans IT untuk berperan!, menyediakan channel yang bebas dipilih nasabah, lewat ATM, call center, SMS banking, internet banking, maupun dengan kunjungan ke cabang.
Bagaimana kunci menjadikan nasabah merasa ‘dijangkau’ oleh bank ialah dengan bank mengetahui sedetil mungkin tentang nasabah, seamlessly semua channel bank (plus Customer Service maupun Teller di cabang) memiliki informasi tunggal dan terintegrasi mengenai nasabah, dan semaksimal mungkin dengan satu langkah mudah, bank dapat menangani permintaan nasabah dengan tepat, akurat dan cepat, dan lebih jauh, dengan analysis engine (predictive analysis engine maupun statistical engine, dimana sekarang sedang tren CRM) dan utamanya didukung oleh ketersediaan database nasabah yang customer / nasabah-centric, maka bank dapat menjadikan bisnisnya semakin luas dan dalam dengan masing-masing nasabahnya secara individual, menciptakan keterikatan yang lebih dari sekedar penyedia jasa dengan penggunanya.
IT sebagai enabler, katalisator bahkan driver telah sering terdengar, maka step berikutnya ialah menerjemahkan hal tersebut menjadi kenyataan dengan model operasional yang terstandarisasi dan disadari penuh oleh masing-masing elemen pendukungnya. Paling nyata ialah, setelah semua sistem utama pendukung perbankan telah established (utamanya core banking, credit card, trade, remittance, accounting & finance, dsb), maka bank harus mampu mengintegrasikan semua data tersebut menjadi view per customer, mengolahnya lebih jauh untuk mendapatkan tren statistik penggunaan dalam cluster customer yang digolongkan menurut signifikansi faktor-faktor yang mempengaruhi interest penggunaan jasa perbankannya. Kemampuan mengekstrak, menganalisis, menyajikan data-data tersebut suatu informasi dalam bentuk yang dipahami oleh bisnis dengan mudah, dan kemudian tidak ketinggalan secara kontinu mengkinikan data dan menyesuaikan informasi tersebut dengan perubahan tren riil di dunia nyata, akan (atau malah telah) menjadi ekspektasi peran nyata IT yang diinginkan bisnis. Harus disadari tidak mudah untuk mewujudkan keinginan tersebut, tidak dapat diwujudkan dengan hanya membeli aplikasi world-class dan berasumsi semuanya akan tercapai secara instan. Aplikasi hanya merupakan alat bantu (tool), sedangkan sumber energinya adalah data-data nasabah dari semua aplikasi perbankan, dimana hal tersebut sudah menjadi pengetahuan umum, bahwa pemilik data seharusnyalah yang paling mengerti bagaimana data tersebut seharusnya dipersiapkan agar menjadi sumber bagi output (informasi) yang tajam, akurat, dan terpercaya dalam memberikan pegangan bagi langkah bisnis dan lebih jauh sebagai dasar menentukan strategi memenangkan persaingan dengan kompetitor yang semakin hari semakin keras dan advanced terutama dengan kompetitor global yang masuk melalui akuisisi bank lokal, dimana mereka menularkan / menerapakan best practices-nya untuk diterapkan di environment Indonesia.
Dalam hal apa ability bank tersebut dirasakan sebagai value oleh nasabah? Kembali bayangkan diri kita sebagai nasabah, kita akan senang jika kita disapa secara personal, wakil perusahaan (baik e-channel maupun CS / Teller di cabang) mengerti produk apa yang kita miliki, mampu memberikan informasi atau offering yang mengena, lebih lagi jika mampu memberikan penawaran yang lebih menarik dari kompetitor, sewajarnyalah nasabah (kembali posisikan diri kita menjadi nasabah), mengharapkan value (misalkan diskon rate pinjaman, special rate untuk pembelian valas, special rate deposito) jika memiliki portfolio lebih banyak dengan suatu bank dengan status semua kewajiban kita selalu kita penuhi tepat waktu dan penuh. Mampu secara bertahap mewujudkan hal tersebut, semakin dekatlah BNI ke tujuannya yaitu “BNI sebagai bank pilihan utama”. Kemampuan tersebut juga perlu dibarengi dengan kemampuan menghitung biaya (total cost) yang timbul dalam menyediakan layanan tersebut ke nasabah, sehingga dapat dihitung bottom level revenue / cost per transaksi dan lebih jauh lagi per nasabah, sehingga selain untuk mengetahui posisi cost bank dibanding bank lain, juga untuk dasar mencari opportunity cost efficiency di mana masih terdapat ruang untuk efisiensi.
Bank sebagai business of trust, bagaimana siasat bank? Agak kontradiktif jika kita berusaha data nasabah dapat terakses dengan mudah melalui berbagai channel yang dapat dipilih mana yang paling convenience menurut nasabah, sementara bank dihadapkan juga dengan keharusan menjaga semua asetnya (data merupakan aset penting bank, maka confidentiallity-nya harus dijaga), oleh karenanya bank harus memiliki kejelasan dalam hal hak akses (user access matrix), policy penggunaan data (data ownership, data custody, data administrion), dan terutama di aspek people, memastikan security awareness yang kuat telah terinklusi dalam masing-masing personel bank dari tingkat paling bawah hingga top management, tentunya bank bisa membeli solusi enkripsi data, memproteksi port data misalkan usb, menerapkan domain controller ke semua desktop, network security tercanggih, tetapi tanpa budaya security yang kuat, maka potensi data / inforrmation leakage belum maksimal ditutup.
Bisnis bergerak dengan adanya inovasi dan improvement / adjustment proses yang telah berjalan, disinilah peran IT sebagai partner bisnis berperan besar, kemampuan bekerja sama dengan bisnis meliputi business sense personel IT, kemampuan menerjemahkan business requirement dalam bentuk technical model, dan kecepatan (namun tetap dalam koridor kepatuhan prosedur yang berlaku) dan ketepatan hasil dan timing delivery solusi merupakan kunci bank dapat memprovide nasabah value-value yang mereka layak dapatkan dari bank agar bank menjadi bank pilihan utama.
IT juga perlu sesekali memposisikan (memandang diri) sebagai business unit, dan bertindak dan berpikir sebagai jikalau sebagai internal vendor. Dengan posisi tersebut mampu mem-filter requirement business dengan pertama mengkategorikannya menjadi misalkan : regulatory / mandatory, revenue generation, process improvement, upgrade / patches (maintenance), dan dikombinasikan dengan pengetahuan mengenai existing production capacity, existing backlog (pekerjaan yang masih in progress), output rata-rata penyelesaian development, mampu menentukan prioritas pekerjaan yang selanjutnya disepakati juga dengan internal user dalam bentuk persetujuan tertulis mengenai pekerjaan apa yang akan di-deliver dan kapan akan di-deliver (sesuai cycle deployment) dengan tetap realistis dan memiliki dasar jelas dalam penentuannya. Informasi mengenai status pekerjaan juga dapat diakses secara real time oleh user sehingga user tidak menduga-duga dan selalu bertanya-tanya mengenai status permintaannya (analogi hal ini ialah ‘package delivery tracking’ pada perusahaan kurir), juga harus diusahakan oleh IT. Prosedur juga tidak boleh dianggap sebagai barang (kitab) mati yang tidak dapat diganggu gugat, melainkan secara berkala (atau by trigger) dievaluasi kesesuaiannya, berpikir seperti bisnis juga memungkinkan seperti misal bisnis kredit berpikir membuat proses origination dari 14 hari menjadi 3 hari, mungkin IT juga berpikir memangkas proses non-value added menjadi sangat cepat, sehingga dapat berkonsentrasi dengan requirement definition, dan development, dimana proses yang lain semaksimal mungkin distandarisasikan, sehingga dengan resource yang sama, mampu menghasilkan lebih banyak. Tercapainya optimalisasi resource secara langsung menunjang kemampuan bank untuk menggaprap potensi bisnis yang besar pada masa mendatang. Kemampuan IT untuk duduk secara setara dan berpikir dalam satu stream dengan user utamanya user bisnis, menjadikan koordinasi lintas unit tersebut menjadi semakin sehat, solid, dan saling menguntungkan. Kesepahaman dan saling menghormati merupakan kunci dari hubungan yang harmonis, sehat, dan menghasilkan. IT perlu menguasai teknologi dengan segala kompleksitasnya, namun tetap menjadi simple dan mampu merangkum semua high-tech stuff tersebut menjadi berguna secara riil dalam mendukung pencapaian bisnis, dan demikian pula sebaliknya, user perlu mengikuti prosedur yang berlaku (mayoritas untuk keperluan compliance, misal audit), memenuhi kewajiban equal dengan meminta hak, membuat clear & well-defined requirement dan prioritasisasi internal bahkan sebelum memasukkan permintaan ke IT, sehingga tercipta sinergi dari hasil kerjasama user dengan IT yang pada akhirnya berguna bagi kemajuan bank.
Program Transformasi, sewajibnyalah dipandang sebagai ajakan untuk berprestasi lebih lagi dari yang telah baik dicapai sekarang ini, ajakan menjadi “change-agent” dalam proses transformasi telah dikeluarkan oleh Direksi BNI, berpikir jernih dan positif karena keberhasilan transformasi nantinya akan membawa manfaat bagi segenap pegawai BNI. Di pesan direksi dinyatakan bahwa “Ke depan, kita harus mengubah cara kerja kita, dimana kita dituntut bekerja tidak hanya dengan lebih keras, namun juga harus secara cerdas” selayaknya kita pandang sebagai usaha komunikasi langsung secara personal dari direksi kepada kita meminta kita bergerak bersama menuju tujuan yang sama yaitu menjadikan “BNI sebagai bank pilihan utama”, dalam langkah eksekusi nyata, yang paling dekat adalah jangka 10 bulan yang kita kenal sebagai BNI Reformasi 1.0. Menjadi bank yang sukses berarti juga menjadikan bank sebagai employer of choice, atraktif bagi bakat-bakat bahkan yang saat ini masih berada di kompetitor, yang dengan bersinergi dengan existing employee yang memiliki pengetahuan lebih dalam tentang BNI, mampu menghasilkan “blend of both-world” yang secara eksponensial meningkatkan kemampuan bank mencapai tujuannya dan unggul dari para kompetitornya.

...As a teacher it is your responsibility to not only present new material to the student but to teach them and to verify and monitor what information they are actually obtaining and processing. There are many forms of assessments that teachers can use to evaluate students understanding of lesson material. I will suggest a few methods that I will use in my secondary education mathematics classroom. The first strategy of monitoring I will discuss will be quizzes. There are multiple advantages for this form of testing. First, is that it easily produces recorded data. I can quickly grade multiple choice questions and record the students’ grade. Being able to record this grade will allow me to present scores to the parents when I am asked for a student’s progress. Another advantage to a quiz is the ability to assess both the entire class and each individual’s understanding on a topic.
